The key factor is maintaining listener engagement throughout the episode - not having the audience drop off after the first few segments.

A clear and strong opening will grab the listener's attention, establishing the the topic and tone of the episode.

The following segments should flow logically, and if you need to take a detour or go off track have a brief refresher to refocus the main topic. Trim the fat, and keep waffle to a minimum - knowing what to cut and what to keep is key, especially for interview/storytelling/documentary type podcasts.

The highlight or key take away shouldn't be presented too early, instead build up to it, again, keeping the listeners on the hook.

Lastly, finish with a concise summary, and key takeaways as necessary.

Write an outline for each episode that goes over the topics to be discussed, and stick to it. Give yourself some freedom to meander on a topic if you'd like, but stick to the overall outline as much as you can. As your podcast grows, you'll have a dependable and expected flow to the episodes. For example, you may start out with a monologue on a given topic, and then roll into a guest segment. Then you might have an ad break, resume the guest segment, conclude the episode, etc.

Making this flow predictable will create a better experience for guests, and will help you keep podcast content organized which makes a better episode.
